The customer is always right: increasingly demanding counterparties

The level of customer service must be high. And for some clients - even higher. This commandment is not tired of instilling in buyers both manufacturers and their own sales teams.

An ever-growing segment of retail chains requires the availability of large volumes of goods here and now, threatens with fines for underdeliveries and changes suppliers like gloves. Meeting these stringent requirements is a matter of survival for many distributors today. This problem will only get worse in the future. In this context, quality inventory management is one of the key issues, because the customer service that networks require can be very expensive.

But even these problems can be solved by a combination of a smart algorithm and a well-designed process. To provide key customers with a high level of service, a mechanism for reserving goods in the warehouse is needed. If the balance falls below the specified threshold (reserve for key customers), shipments are made only to customers from the VIP list. And the threshold level of the balance itself can already be calculated and regularly updated. In the right situation, the update should be done every day, because the reserve depends on the demand of large customers, and on current balances, and on how soon replenishment can be expected.

Calculation of the reserve for key customers is an important "by-product" of a good inventory management system. If the distributor does not sell goods with a limited shelf life, then the reservation mechanism solves a significant part of the problems with networks. But if there is a “perishable”, and this, taking into account the delivery times and turnover, can be goods with a shelf life of up to a year, there are also residual shelf life and customer requirements like “at least 70% of the term”. This increases the risks and requirements for inventory turnover, because the goods from the supplier also come not perfectly fresh, and there is a very short period of time when the goods can be sold.

With each purchase, it is necessary to take into account the batch structure of the balances and the requirements of customers: after all, it may be that there are a lot of goods in the warehouse, but large network will no longer take it, and small clients do not need so much. If you do not analyze these details, the purchase will not be made, because there are still many goods. As a result, a large customer will not receive the goods, which is fraught with a number of consequences in addition to lost profits and discarded goods.

It is almost impossible to do such an analysis manually, this logic must be provided in the inventory management system. To make it all work, you need accurate information about the structure of residues by expiration dates. But if the distributor works with perishable goods, most likely, he already has a modern WMS in warehouses.

Summary: between a rock and a hard place

Distributors have no illusions about the medium-term prospects of their business: the segment of key customers is growing, manufacturers often work directly with networks. But even pessimistic forecasts that distributors will soon “die out like dinosaurs” turn out to be greatly exaggerated.

The manufacturer needs a distributor as a supply chain agent who shares the risks with him and takes care of the logistics. But in order to be an attractive partner, you need to be efficient: at the same time very reliable and offer the client a competitive price. At the same time, profitability can only be maintained by reducing internal costs, the lion's share of which is in stocks. Therefore, high-quality inventory management is a strict requirement for the near future.

We have identified several important aspects of inventory management, without which the classical methods of demand forecasting, inventory rationing, etc. turn out to be "spherical horses in a vacuum." But with the right combination of standard methods and taking into account the specifics wholesale trade you can achieve a real reduction in labor costs and costs, the release of funds and an increase in the level of service.

Long supply arms

Distributors who work with foreign suppliers wait for goods for several months. This inevitably entails additional risks, and, as a result, an increase in stocks in order to neutralize these risks (after all, a reliable distributor is ready for anything for the sake of the client). There are two aspects to the problem of long supply arms:

  1. When planning for a longer horizon, the accuracy of forecasts decreases, and this requires an additional safety stock.
  2. The delivery arm itself is unstable: it seems that they usually bring it in two months, but it happened even three, let's put a supply in the warehouse for an extra month.

We note in parentheses (more on this in the books) that in itself a long delivery arm does not yet mean a large stock. If we predict the demand for three months in advance as accurately as for the next week, and the delivery works like clockwork, the stock in the warehouse at any given time will be no more than if the supplier were around the corner from the warehouse. Just some part of the goods will always be on the way. But, unfortunately, there is the sea, customs, Russian Railways and many other troubles that make the delivery arm unstable. Not to mention dozens of factors that complicate demand forecasting over a long horizon.

To solve the first problem - demand forecasting - it is necessary to use the resources of both a person and a computer. The expert knows about market trends, competitors, the situation in the country and many other factors that are very difficult or impossible to formalize so that the computer automatically gives an accurate forecast. At the same time, an expert will never be able to forecast each product in each warehouse - it can be tens of thousands of positions. Therefore, we propose the following mechanism:

  1. The computer builds a basic forecast using mathematical models that take into account trends and seasonality for all commodity items.
  2. An expert or a group of experts analyzes these forecasts in various sections (product groups, sales channels, warehouses, etc.) and makes their own adjustments. For example, in a certain product line, sales growth is expected to be 5% higher than what the computer predicted. And here, on the contrary, there will be a decline, we will sell for 2 million rubles. less.
  3. Forecasts are agreed between experts and approved, after which, based on such combined demand forecasts, the volume of purchases is calculated and other operational tasks are solved.

Forecasts should be reviewed periodically by a weekly or monthly process.

Last year had a serious negative impact both on the entire logistics complex of the country and on the freight transportation market in particular. An almost two-fold decrease in commodity turnover, a significant decline in import and export deliveries led to the collapse of many transport companies. Small companies suffered the most, while large firms significantly reduced their turnover.

The Russian logistics services market consists of three segments: transportation and forwarding by all modes of transport - about 80%, warehouse services - 15%, integration and supply chain management services - no more than 5%.

Currently, the Russian market of logistics services is dominated by highly specialized logistics intermediaries (2PL), which provide traditional types of services that are clearly operational in nature: transportation, warehousing, cargo handling, cargo insurance, etc.

Briefly, transport logistics can be represented by the rule of six "rights", which defines the tasks facing transport logistics: "Getting the right product, to the right place, at the right time, in the right quantity, with the right quality, for the right cost" quality and at the right cost).

Sometimes, however, they add the seventh paragraph "for the right customer - for the right buyer", which, in fact, is identical to the paragraph - "the right place", but this is nothing more than a variant of interpretation, the essence does not change from this.

By focusing on the point - "at the right cost", you can understand why many companies ceased to exist, and those who remained began to pay Special attention reduce their costs, including logistics costs. It is the logistics costs that account for almost 40% of the price of the goods. Cargo transportation can reach up to a third of all logistics costs, and therefore have a huge impact on the profitability of a company's business.

Over the past year, more than 25% of the players left the market, mainly small transport and forwarding companies. At the end of 2009, the number of Russian airlines also decreased (in 2008 there were 175 airlines in Russia, in 2009 - only 164). Operator certificates have been canceled for Interavia, Saturn, Omskavia, Siberian Air Transport Company, Dalavia, Krasnoyarsk Airlines, Domodedovo Airlines and TESIS Airlines, Alania Airlines LLC, LLC "Corporation "AVIALESOOKHRANA", OJSC "Transavia-Garantia" Airlines. The largest drop in the volume of regular cargo transportation in general for all airlines was recorded in January-February 2009 - 23%, in general for the year - 30%.

The largest volume of cargo in 2009 was transported by car- about 81%, another 17% of traffic fell on rail transport. The shares of other modes of transport in the structure of transportation are insignificant.

In terms of freight turnover, rail transport is the leader - 85% of freight turnover falls on it, followed by road transport (8.2%), sea (4.4%) and inland water transport (2.4%).

In 2009, the index of tariffs for cargo transportation by all modes of transport remained at 117.4%, while the growth in tariffs for cargo transportation by rail amounted to 100.6%, and the rates of payment for cargo transportation by road decreased to the level of 97.5% by 2008.

In 2009, the volume of loading on the railway transport of the Russian Federation decreased by 15% compared to 2008, amounting to 1,108 million tons.

Russian container traffic, which fell by 22% in 2009, began to recover. In January-February they grew by 18.3%. By sea ​​terminals growth was 37-47%.

The volume of rail transportation of goods in containers in Russia for the first two months of 2010 increased by 18.3% compared to the same period last year, up to 298.7 thousand tons.

According to the results of 2008, prices for cargo transportation by rail increased by 22.1%, and according to the results of 2009 - by 10.6%.

Currently one of the most promising in terms of further development market segments freight traffic are considered rail container transportation of goods.

The maritime transport market suffered the least from the crisis. In 2009, this type of cargo transportation increased by 6.6% compared to the level of 2008 and amounted to 37.3 million tons. Cargo turnover maritime transport increased by 16.1%.

The crisis in Russia turned out to be state-controlled. Companies included in the "state lobbying list" feel optimistic, while the rest are trying to survive as best they can. State control in most key areas of business is perceived by the logistics complex as a positive trend in general, but negative, in terms of implementation - "we wanted the best, but it turned out as always."

By creating the Customs Union, Russia, Belarus and Kazakhstan have added problems to their importers. The Russians suffered the most. Decisions were made in a hurry and without proper study and funding. Customs reform and creation Customs Union in general, the idea is correct, but haste, underfunding, and thoughtlessness in the implementation of the reform led to major disruptions in the work of the transport and logistics complex. It is obvious that the problems with the "customs" have just begun and there is a tendency to worsen the situation in cargo transportation in foreign economic activity.

The year 2009 showed that due to the strengthening of China's position in the world market, cargo flows moved to the east to a greater extent.

Crisis problems in Europe have led many companies to change the traditional "delivery shoulder" through European ports, giving preference to the Far Eastern ports (Vladivostok and Vostochny) and Novorossiysk, as well as land delivery through the Trans-Baikal direction. For example, on March 12 of this year, the Irkutsk branch of the First Freight Company opened a representative office at the Zabaikalsk station. Now a division of the First Freight Company operates at the most important railway junction, located on the way to China. In addition, in the Trans-Baikal Territory, labor traffic has been opened on the first section of the Naryn-Lugokan railway line under construction.

The trend towards an increase in cargo flows from China and India leads to their decrease in the European direction, in connection with which customs and transport problems arise on the western border.

Experts' fears, expressed even before the crisis, that the rapidly growing volume of high-quality warehouse real estate may remain unclaimed, have acquired particular relevance. The occupancy of new facilities remains at a low level, while the implementation of most of the projects announced before the crisis has been suspended.

Rental rates decreased over the year in dollar terms by 20-30%.

Warehouse rental rates have been falling in the metropolitan area throughout the past year, bringing them to $100 per sq. m. m per year against $125 at the end of 2008 and $145 before the crisis.

In 2010-2011, as the world economy stabilizes and manufacturing and trading companies gradually shift to growth, a surge in demand for professional services from global 3PL providers is expected. According to experts, the recovery of the market volume of transport and logistics services to the level of 2008 should be expected no earlier than 2012.

It is obvious that the situation in the cargo transportation market is gradually leveling off. The place of the dropped out companies is occupied with regional colleagues. Unfortunately, after the redistribution of the market of logistics operators, their quality of services, reliability and level of service have decreased significantly. In practice, even in Moscow it is difficult to find a 3PL operator capable of providing a high-quality range of logistics services. Outsourcing and leasing warehouse services turned out to be insufficiently demanded.

2. Numerical distribution

3. Specialization of distributors. Diversity of dealers

There are distribution companies that specialize in working with a certain format of dealers. Let's say some successfully work with markets, others - with retail chains. This choice of theirs, of course, does not limit them to only these dealers, they are ready to work with everyone with some degree of success, but the quality of working out of dealers other than "convenient" for them may not satisfy the supplier. In this case, he is forced to connect other companies to the distribution of his product. What is the reason that there is a focus on certain categories of dealers. Some distributors specialize not even in certain types of dealers, but in certain types of goods (on a certain product), the sale of which is easily provided by one or another group of dealers.

4. Extraterritorial (industry) distribution

In general, distribution is a logistical task of distribution. In Russia, this task is complicated by the size of the territory in which distribution is required. That is why divisional distribution is often more developed in Russia. However, it is often necessary to distribute the product according to the industry principle, for example, by companies in the military-industrial complex (military-industrial complex), or by energy companies, enterprises machine-building complex scattered throughout Russia on an extraterritorial basis. This does not negate the need to process all clients according to the divisional (territorial) principle, but it already requires a divisional distribution management system.

Logistics system directly or indirectly affects almost all business processes of the organization, and its effectiveness is ultimately measured by financial criteria. This article discusses the application of optimal logistics solutions from a financial point of view. Goals. Study of the concept of "logistics optimization", its various interpretations. Formation of the author's view on the concept of "logistics optimization". Identification of the main problems of enterprise logistics at the present stage of economic development. Determination of the most optimal, from a financial point of view, solutions to the identified problems. Rationale financial efficiency the indicated decisions. Methodology. The development of global supply chains objectively increases the importance of intermodal transportation as a tool for transport logistics. Along with a variety of technologies, in practice there is a significant number of business models within which participants in supply chains interact. The justified choice of such business models is an actual applied task that requires scientific justification. The article analyzes the combined transport business models used in transport service continental (not including the sea leg of transportation) supply chains. A characteristic is given common features business models and fundamental differences that are typical for the transport systems of the North American and European regions. Based on a comparative structural and functional analysis, the article identifies the most significant parameters of both types of business models, as well as the conditions under which their stable functioning is possible. Examples of the implementation of business models of combined transportation in North American and European practice are given, as well as mechanisms for the formation of the final logistics product for various models. The analysis showed that at present it is impossible to talk about the existence of a single generally accepted business model for the formation of an intermodal logistics product.
